Getting Destroyed on Beginner Setting

Many moons ago I bought the original Sorcerer King, loved the humor and the beautiful graphics, but then quit playing for some reason I forgot. Just recently, I fired it up and fell in love all over again, playing on Beginner so I could re-learn the game's fundamentals. After about a few dozen turns, however, the Sorcerer King dropped massive armies all over the map before I could even build up a reasonable defense and I lost one of my 2 cities in the blink of an eye. Then I remembered why I quit playing the game before. 

Could somebody please explain (or point out a good thread that explains) how to build up a solid enough defense quickly, while still attending to the growth of my empire?

Well for my play style; When I build outposts to claim shards and/or resources, my first priority is to upgrade them to the max as soon as possible (all of them). I have come to learn that enemies do not like upgraded outposts. Then I try to ally with everyone (towards middle to late game, this makes a huge difference) by completing quests, at the same time filling my cities with troops. Then it is a matter of balance (researching more spells, building more units, creating more mana and working on that Orb). Most of the time I can survive long enough to take over 75% of the Orb. I usually play with settings set to normal.

Side note: although I don't have as many hours into this as I do FE:LH (another awesome game), this game is has a very good UI, looks fantastic and is fun to play.
